How to Set Up a CRM in Your First Week (Without Disrupting the Business)
Buying a CRM is easy; getting your team to use it is hard. Here's a practical week-one plan to import contacts, build a pipeline and set up follow-up.
Most CRM disappointments aren't about the software. They happen because the setup was rushed or overcomplicated, and the team went back to texts and spreadsheets. A short, focused first week gives you a CRM people actually open every day. If you haven't chosen one yet, start with how to choose a CRM.
Day 1: Decide what it's for
Write down the two or three problems you want solved, such as missed enquiries, forgotten quotes or no visibility on what's in progress. Everything you set up should serve those goals. Leave the rest for later.
Day 2: Clean and import your contacts
Pull contacts from your spreadsheet, phone and email. Remove duplicates and old records you'd never contact. Keep the columns you really use: name, phone, email, job or service interest, source and notes. If you're still living in a sheet, this comparison shows what you gain by moving.
Day 3: Build a simple pipeline
Four to six stages is plenty. Name them in your own language, for example new enquiry, contacted, quote sent, won, lost. Our guide to pipeline stages has examples.
Day 4: Turn on follow-up and instant replies
This is where a CRM earns its keep:
- An automatic reply when someone fills a form or you miss a call (missed-call text-back).
- A reminder to follow up on every open quote (how to follow up).
- Appointment reminders to cut no-shows (see how).
Write the messages in your normal voice. See automating follow-up without sounding like a robot. Make sure you have consent to message people and honor opt-outs.
Day 5: Train the team (and yourself)
Give everyone one rule: every new lead goes in the CRM, and every conversation gets a quick note. Spend twenty minutes walking through the daily routine. Check the pipeline each morning, work the follow-ups due today, update statuses. If the owner uses it, the team will too.
Days 6 and 7: Review and trim
See what's confusing, which fields nobody fills in and where leads get stuck. Remove clutter. Resist adding new automations until the basics are habit.

Frequently asked questions
How long does it take to set up a CRM?
A small business can usually get a basic version running in a few days: import contacts, set up a pipeline and switch on follow-up. Refining it takes longer and should happen as you use it.
What's the biggest reason CRM rollouts fail?
Low adoption. If the team doesn't use it daily, data goes stale. Keep it simple, make it the one place leads live and have the owner use it too.
Should I import all my old contacts?
Clean them first. Remove duplicates and obviously dead records, and import what you'd realistically contact. Respect consent and opt-out rules for any messaging.
